A 20% off weekend can feel like a win because revenue jumps, but the discount also comes out of every order you would have received anyway. Whether the promo actually made money depends on your margin, the size of the discount and how many genuinely extra orders it pulled in. Many stores never run that math and judge the promotion by top-line sales alone.

This calculator starts from the orders you would expect without a promotion and the profit they produce. It then works out how many discounted orders you need to match that profit after covering any fixed cost such as ads or email production. The gap between that number and your baseline is the lift the promotion has to deliver. Enter the lift you honestly expect and it reports the profit change in dollars. If the discount is larger than your margin, no amount of lift can rescue it, and the tool says so.

How to use this tool

  1. Enter the orders and average order value you would normally see over the promo window, plus your gross margin at full price.
  2. Set the discount you plan to offer and any fixed cost of promoting it.
  3. Read the required lift, compare it with the lift you honestly expect, and adjust the discount until the profit change turns positive.

What the math assumes

  • Product and fulfillment cost per order stay the same during the promo, so the discount reduces profit dollar for dollar.
  • Average order value is unchanged by the promo apart from the discount itself; it does not model shoppers adding items to reach a threshold.
  • Every order in the promo period uses the discount, including the orders you would have received anyway.
  • Extra orders are treated as truly incremental; it does not account for shoppers who simply bought earlier than they otherwise would have.
  • The fixed promo cost is spent in full regardless of results and is not part of the no-promo baseline.

Frequently asked questions

Why does a modest discount need such a large lift?

Because the discount comes out of margin, not revenue. At a 45% margin, a 15% discount removes a third of the profit on every order, so you need half again as many orders (a 50% lift) just to stand still, before any fixed cost is covered.

What if the promo only applies to some of my orders?

Enter only the orders you expect to carry the discount as the baseline and treat full-price orders as unaffected. If the code is likely to spread beyond that audience, run the leaked discount code calculator alongside this one.

Does the tool count new customers who come back later?

No. It measures the promo period only. If you expect repeat purchases from newly acquired customers, add your own estimate of that future margin to the profit change.
